Build a business that works without you being the bottleneck
KBDS DiagnosticTCG
TC Group helps owners of privately held businesses identify and remove the structural constraints limiting growth, control, and profitability.
Most owners do not need more ideas, tools, or initiatives.
They need a business that can make decisions, execute consistently, and improve without everything routing back through them.
TCG begins with diagnosis. We identify where the business is actually breaking under its current complexity, then determine the correct sequence to restore leverage.
Two ways we help:
Ops Diagnosis — for owner-dependent companies where execution, decisions, accountability, or margins are no longer predictable.
Deal Diagnosis — for buyers, investors, and owner-operators who need to evaluate operational risk, assumptions, deal structure, and post-close execution before committing capital.
Measured Change, Not Motivational Language
TCG work is measured against business outcomes: decision speed, execution reliability, owner dependency, margin leakage, forecast accuracy, accountability, and deal risk.
Representative outcomes from prior work include:
- Reduced owner decision load by clarifying decision rights, escalation rules, and execution cadence.
- Increased on-time delivery by correcting handoffs, accountability gaps, and workflow constraints.
- Reduced rework and escalations by installing a real issue-resolution rhythm and root-cause discipline.
- Improved forecast accuracy and cash predictability by creating weekly operating metrics and controls.
- Surfaced acquisition risks before close by testing assumptions, operational dependencies, integration risk, and deal structure.
If you need public testimonials before you can trust the work, this may not be the right fit.
If you value discretion, diagnosis, and measurable change, continue.
What Makes TCG Different
Most advisory work begins with recommendations.
TCG begins with evidence.
KBDS, the Khan Business Diagnostic System, is a structured executive diagnostic that identifies:
- the primary constraint limiting performance
- the conditions allowing that constraint to persist
the operating breakdown across people, process, data, decisions, cadence, and accountability - the sequence of fixes that restores leverage fastest
- the measurements that prove whether progress is real
We are accountable for results, not activity.
Meet the Founder
Arif Khan Founder, TC Group
Arif Khan has spent more than four decades working across technology, operations, process design, leadership structure, and business execution.
That range matters because the real constraint is rarely located neatly inside one department. It usually sits between decisions, people, process, data, accountability, and execution.
Earlier in his career, Arif walked away from a $50 million project when a client wanted to implement only half the solution. The client called back three days later and signed the full contract.
That posture, diagnostic integrity over billable comfort, is the standard TCG is built on.
TCG is not a coaching brand. It is a business diagnostics and advisory firm built for owners who want leverage restored, not activity added.
How We Work
Step 1 — Diagnostic
We begin with KBDS: a structured executive diagnostic designed to identify the true constraint, not confirm the loudest symptom.
Step 2 — Findings & Sequence
We deliver what is broken, why it persists, what must be fixed first, and how progress will be measured.
Step 3 — Advisory Implementation
If an advisory engagement is appropriate, TCG helps install the operating rhythm: decision rights, accountability, scorecards, issue resolution, and process control.
Step 4 — Measured Outcomes
Progress is tracked against agreed operating metrics. If the numbers are not moving, the structure is revisited and corrected.
KBDS Diagnostic Tracks
Track A — Ops Diagnosis
For owner-dependent companies where execution depends too much on force, memory, meetings, and personal oversight.
Best when you’re seeing:
-
everything routes through you
-
projects stall without your pushing
-
meetings produce motion, not outcomes
-
“good people” still underperform due to system failure
-
margins and predictability are weaker than they should be
Track B — Deal Diagnosis
For buyers, investors, and owner-operators evaluating whether a deal can actually work after close.
Best when you need:
-
a clean view of operational risk
-
validation of assumptions
-
deal structure logic (what terms protect you)
-
clarity on integration, cash flow, and execution risk
Who This Is For (And Who It’s Not)
TCG is for you if:
-
you own consequences and have decision authority
-
you want truth clear enough to act on
-
you’re willing to measure outcomes
-
you want the business to run without constant intervention
TCG is not for you if:
-
you want motivation, validation, or “mindset coaching”
-
you are looking for low-commitment advice without execution responsibility
-
you want to outsource responsibility for execution
-
you avoid uncomfortable truth
Next Step
If your business has reached a point where effort no longer creates leverage, the next step is not another initiative.
It is diagnosis.
Paid. Confidential. Structured. Decision authority required.
Why Most Consulting Fails
Many consulting failures do not come from bad intentions or weak recommendations.
They come from sequence.
The work moves too quickly from observation to recommendation before the primary constraint is understood. The advice may be reasonable. The target is wrong. So nothing material changes.
This is the same mistake companies now make faster with AI and automation: they apply more capability to an undiagnosed problem.
KBDS exists to close that gap. We diagnose before prescribing, automating, restructuring, or implementing.
